What AI Can’t Replace (No Matter How Good the Prompt Is)

Everyone’s got an opinion on AI and agencies right now. Half the internet is convinced we’ll all be replaced by Christmas. The other half is pretending nothing’s changed and hoping it goes away.

Both are wrong. And honestly? Both are a bit boring.

Here’s what’s actually true (from someone who has worked in the agency world for over 7 years). AI has already eaten a chunk of what agencies used to charge for. First-draft copy. Basic reporting. Keyword research that used to take a junior exec half a day now takes four minutes. If your agency’s value prop in 2026 is still “we’ll write your ad copy,” I’ve got bad news for you.

But here’s the bit nobody wants to say out loud, because it’s less exciting than a doom headline: the actual valuable part of what agencies do was never the output. It was the judgment.

The Stuff AI Is Genuinely Brilliant At

Let’s not pretend otherwise, because pretending makes us look either scared or stupid, neither of which is a good look.

  • First drafts, at speed, on demand
  • Pattern recognition across huge datasets
  • Reporting and summarising, without the Friday-afternoon dread
  • Testing ten headline variations before you’ve finished your coffee

If that’s the whole job, AI does it faster, cheaper, and without needing a coffee at all. No shade. That’s just true.

The Stuff It Still Can’t Do

This is the actual point.

It Can’t Read the Room

AI doesn’t know that the client just lost their biggest investor and this really isn’t the week to push the “bold new brand direction” deck. A good account lead does. That’s not a soft skill, that’s the entire skill.

It Can’t Take the Blame

When a campaign underperforms, someone has to sit across the table, explain what happened, and own it like an adult. AI will happily generate you a beautifully worded excuse. It will not sit in the awkward silence afterwards and rebuild trust. People do that.

It Doesn’t Have Taste

It can give you options. It cannot tell you which one is right for this brand, this audience, this exact cultural moment, in a way that isn’t just statistically probable but actually good. Taste is built from years of getting it wrong, not from training data.

It Can’t Build a Relationship

Every agency I’ve ever respected got kept on for one real reason: the client trusted the people. Not the deck. Not the dashboard. The people who picked up the phone, who remembered their kid’s name, who said “actually, I don’t think you should do that” when it would’ve been easier to just nod along and bill the hours.

You can see that relationship in action below — our client Splash About talks about why they’ve continued working with us.

It Can’t Be Strategically Brave

AI optimises for what’s worked before. Genuinely good strategy sometimes means doing the thing that’s never been tried, because you understand why it might work here, for this brand, right now. That’s a bet a human makes, not a probability an algorithm returns.

So What Does This Actually Mean for Agencies?

It means the agencies who get flattened by AI were probably already offering commodity work dressed up as strategy. That was always going to happen eventually, AI just sped up the timeline.

And it means the agencies who win the next five years won’t be the ones who ban AI, or the ones who let it run the show unsupervised. They’ll be the ones who let it do the boring bits fast, so the humans have more time to do the bit that actually matters: think clearly, care properly, and tell the client the truth even when it’s not what they want to hear.

AI can write you a hundred versions of a headline in ten seconds.

It still can’t tell you which client relationship is worth saving, which idea is worth fighting for in the room, or when to quietly kill a campaign before it embarrasses everyone. That’s still us. And honestly? I don’t think that’s changing any time soon.
